A client portal that killed the Sunday status email

Clients asked “where are we?” in email. The team answered from a spreadsheet. We shipped a portal with roles, files, and a status that matched the CRM.
Challenge
Delivery lived in slides and inboxes. Nobody could see the same truth. The founder was the integration.
Off-the-shelf PM tools were either too generic or too loud. Clients would not log in to a second SaaS.
Approach
Paid discovery: one persona (the client sponsor), one job (see status and files), one success event (login that replaces a status email).
Built a small web app with roles, audit log, and empty states. CRM remained the source of truth; the portal read it.
Week one produced a clickable staging URL. Integrations got test fixtures. Accessibility and errors were in the definition of done.
Result
Status email volume dropped because the page existed. That is the metric, not “we launched an app.”
The API was designed so a later automation or agent could update status without scraping a screen.
We declined to rebuild the CRM. The portal was a window, not a second operating system.
